Quarterly OKR Planning Rhythm

The quarterly OKR cycle is a repeatable rhythm that helps teams align, execute, and learn—without over-engineering the process.


Step 1: Draft & share company OKRs

Start with top-down company objectives for the quarter.

  • Define the 3–5 most important outcomes for the business

  • Share early drafts with leadership

  • Gather input and pressure-test priorities

Goal: Set clear direction before teams plan their work.


Step 2: Draft & share department OKRs

Departments align their OKRs to company objectives.

  • Agree on focus and tradeoffs

  • Ensure each department objective clearly supports a company goal

  • Validate ownership and success metrics

Goal: Translate company direction into departmental accountability.


Step 3: Draft & share team OKRs (optional)

Teams may create OKRs if it helps execution clarity.

  • Align team goals to department objectives

  • Confirm scope and prioritization

  • Avoid over-cascading if it adds overhead

Goal: Create clarity where it improves execution—skip where it doesn’t.


Month 1: Align & start executing

  • Finalize OKRs

  • Ensure everyone understands priorities and success criteria

  • Begin execution

Focus: Alignment and momentum.


Weekly check-ins (throughout the quarter)

Companies, departments, and teams share brief, consistent updates.

  • Track progress against key results

  • Surface risks and blockers early

  • Adjust priorities if needed

Focus: Transparency and fast feedback.


Month 2: Adjust & recalibrate

  • Review progress trends

  • Re-scope initiatives if assumptions change

  • Address blockers before they compound

Focus: Course correction, not perfection.


Month 3: Drive to completion

  • Push toward completing objectives

  • Resolve remaining risks

  • Prepare for end-of-quarter reflection

Focus: Execution and follow-through.


Step 4: Reflect & score

At the end of the quarter:

  • Score OKRs

  • Reflect on what worked and what didn’t

  • Capture learnings to improve next quarter

Goal: Learn, not judge.


Step 5: Plan the next quarter

  • Apply learnings

  • Draft the next set of company OKRs

  • Repeat the cadence

Success check: OKRs feel like a living system—clear at the start, actively managed during the quarter, and intentionally reviewed before moving forward.
